In September 2023, Unity Technologies announced a new “Runtime Fee” — a per-install charge for games built on Unity that exceeded certain revenue and install thresholds. The fee was calculated using Unity’s proprietary AI-based install tracking system, which the company claimed could accurately count game installations across platforms. CEO John Riccitiello positioned it as a “fair value exchange” that aligned Unity’s revenue with developer success.

What Actually Happened

The developer community erupted. The AI-based install tracking system was immediately questioned: How could Unity accurately count installs across platforms it didn’t control? Would reinstalls count? What about pirated copies? Unity’s responses were contradictory — first saying reinstalls would count, then reversing within days, then creating exceptions that made the policy incomprehensible.

The deeper problem was trust. Unity had changed the pricing model retroactively — games already published under the old terms would now be subject to the new fee. Developers who had built their entire businesses on Unity’s platform suddenly faced unpredictable costs based on an opaque AI counting system they couldn’t verify or audit.

Within two weeks, Unity’s stock dropped 25% (over $7B in market cap). Multiple game studios publicly announced they were migrating to competing engines. The open-source Godot engine saw a 500% spike in downloads. Unity reversed the policy, Riccitiello resigned, and the company spent months trying to rebuild developer trust.

The Root Cause

AI-driven metrics used for billing must be auditable, or they destroy trust. Unity’s install tracking AI was a black box — developers couldn’t verify the counts, couldn’t appeal disputed numbers, and couldn’t predict their costs. When the unit of billing is a metric that only one party can measure, and that party has a financial incentive to count high, the relationship is inherently adversarial.

The executive misalignment was equally fatal. The pricing decision was driven by Unity’s need to increase revenue per developer — a financial objective — but was communicated as a “partnership” improvement. Developers saw through it instantly. The gap between what Unity said (we’re aligning incentives) and what Unity did (we’re taxing your success with a metric you can’t verify) destroyed credibility.

The Pattern to Watch For

Any time AI is used to calculate billing, pricing, or fees between a vendor and customer, the AI’s methodology and outputs must be transparent, auditable, and disputable. This applies to cloud computing usage meters, advertising attribution systems, SaaS usage-based pricing, and any other context where an AI’s measurement directly determines how much someone pays.

The broader pattern: using AI to justify a business decision that benefits you at your customer’s expense is the fastest way to destroy a platform relationship. If the AI only exists to optimize your revenue — not your customer’s outcome — the customers will eventually figure that out.

What You Should Steal

The developer community’s response was instructive. Within days, open-source alternatives to every Unity-specific tool were being built and shared. The lesson for any platform company: AI-powered pricing optimization means nothing if it triggers a migration event. Before implementing AI-driven pricing changes, model the worst-case customer response — not the average case. If the worst case includes a meaningful percentage of customers leaving, the pricing change isn’t worth the revenue gain.
